Kao's 1987 Attack compact detergent sold 'less product' as a better product
Kao's Attack (1987) cut detergent volume to a quarter with denser particles — households bought smaller boxes, Kao's share passed 50% within a year

那一手
In 1987 Japanese laundry aisles were defined by the big box: cheap, bulky powder bought in kilograms. Kao broke the pattern with Attack, a compact detergent whose particles were densified to about one-quarter the volume of conventional powder — density technology borrowed from printer-toner processing, plus an alkaline cellulase enzyme for stain power. The launch line was 'amazing whiteness with one spoonful'.
The numbers worked because the physics did: households measured by the spoon, not the box; content dropped (initially 1.5kg against rivals' 4kg-plus), and the store footprint, transport weight and packaging shrank together — Kao's own accounting says compactification cut weight per wash by 50% and box volume by 70%. The company's detergent share jumped from the 30% range to over 50% the following year, and Attack alone passed 50.4% of single-item sales by October 1987, with first-year sales around ¥35 billion.
The pattern repeated for decades — Attack ZERO (2019) cut weight another 21% — and Kao's official sustainability page still names Attack as the representative of compactification. The paradox resolved: the customer paid more per kilo but less per wash, bought smaller boxes, and felt it as an upgrade, while Kao saved plastic, fuel and shelf space.
为什么管用
- Less is a premium claim when it is a better mousetrap: the denser particle was hard to copy fast, so 'smaller' did not mean 'cheaper' to the customer — it meant smarter.
- Every downstream cost moved the same direction: less powder per wash meant smaller boxes, lighter trucks and less shelf — the product design converted warehousing and logistics savings into margin.
- The spoon became the salesperson: a one-spoon dose made the economics visible at home every morning, turning a mundane purchase into a demonstrated superiority.
可以搬走什么
When 'more' has hit its limit, make 'less' the feature: shrink the dose, the pack and the logistics with real technology, and the whole chain — customer, shelf, truck, margin — moves in your favour
后来呢
Attack became Kao's flagship line and the template for compact detergents worldwide — enzyme powders reached 80% of European and Japanese use by the early 1990s — while Kao's compactification drive had cut roughly 50,000 tonnes of plastic by 2023.
