Zepto's 10-minute grocery promise depends on where inventory sits, not on faster riders. The company operates dark stores — small captive warehouses not open to consumers — inside densely populated catchments, typically within about 2 km of shoppers, stocked with roughly 10,000 fast-moving SKUs.

The network has two layers: small dark stores fulfill nearby orders, while larger hub facilities replenish them and carry slow-moving, high-value items like electronics and gifting products. Zepto ran about 250 dark stores in mid-2024 and planned bigger hubs as it moved into non-grocery categories, keeping the app focused on the 10-minute grocery promise.

The economics are still harsh — FY23 losses widened 226% to 1,272 crore rupees on revenue of 2,024 crore — but the model gained ground: quick-commerce market share reached about 28% versus Blinkit's 46% and Instamart's 25%, and Zepto Pass drew a million subscribers within a week of its February 2024 launch.
