Blinkit turned neighborhood merchants into its 10-minute dark-store owners

Grofers' pivot to 10-minute delivery leaned on partner-run dark stores: local merchants fund their own micro-warehouses, and Blinkit supplies the order flow.

Blinkit (formerly Grofers)

the move

In August 2021 Grofers pivoted from scheduled grocery delivery to 10-minute delivery, and in December rebranded as Blinkit. Founder Albinder Dhindsa said the company was repurposing everything it had learned as Grofers into 'instant commerce indistinguishable from magic'.

The network model is the clever part: partner-operated dark stores. Local merchants put in their own investment to set up delivery-only stores, with Grofers helping finance some of them, so the company expands without owning all the real estate.

By October 2021 Grofers had partnered with 86 dark-store owners in 13 cities and clocked more than 1 million orders in three months; by December, Blinkit was processing over a million orders a week across 12 cities.

The pivot attracted capital: Zomato and Tiger Global invested more than $120 million, taking Grofers past the $1 billion unicorn mark.

why it works

  • Partner capital multiplies store openings faster than company capex.
  • Local owners know their neighborhoods and run operations cheaply.
  • Merchant income aligns the partner with service quality.
  • Dark stores make the 10-minute promise physically possible.

what transfers

If your business needs thousands of local nodes, don't build them all: make the node an asset your local partners want to own, and keep the brand and order flow.

what came after

Blinkit scaled the model under Zomato: at the end of the March 2026 quarter it operated 2,243 dark stores, up from 1,301 a year earlier, with warehouse and store footprint at 17 million sq ft, making quick commerce Zomato's growth engine even as competition from Zepto and Swiggy intensified.
