PepsiCo's PromoAI and PricingAI cut promo planning from weeks to minutes

PepsiCo replaced spreadsheet pricing and promotion planning with ML plus optimization; ~85% of PromoAI's calendars are executed as recommended.

PepsiCo

the move

A company with over $90 billion in annual revenue and thousands of products cannot plan trade promotions or base prices with spreadsheets and intuition alone. PepsiCo built two systems: PromoAI for promotional calendars and PricingAI for base prices.

PromoAI encodes retailer rules such as exclusivity, minimum spacing and budget limits as constraints, then maximizes revenue for PepsiCo and the retailer. PricingAI estimates elasticities per brand, package and retailer, and recommends price ladders that respect margin floors and psychological thresholds.

Both tools wrap the math in an interactive scenario interface. Planners can change a price or promotion and immediately see volume, revenue and margin effects across the portfolio, which is what made commercial teams trust and adopt them.

why it works

  • A promotional calendar is a combinatorial scheduling problem no human can solve by hand.
  • Bayesian elasticity estimates quantify uncertainty, so a price change is a risk calculation, not a guess.
  • Externalized business rules let new markets onboard by editing a config file instead of rewriting code.
  • Interactive scenario analysis gives planners control, so recommendations get executed rather than ignored.

what transfers

Scenario-based human-in-the-loop tools, not black boxes, win the adoption that turns optimization into profit.

what came after

PromoAI is active across all global markets, supporting 16 promotional calendar refreshes per year, and about 85% of its recommendations are accepted and executed by the business. PricingAI runs in the US and Mexico with further expansion underway. Planning cycles compressed from weeks to minutes, and PepsiCo management confirmed measurable revenue and margin improvements across deployed markets.
