Panasonic built a 120k-yen parts feeder that replaced a 20m-yen robot
Panasonic's Niigata plant fed parts to an assembly line using the conveyor's own motion — no motor, no air — for 120,000 yen, saving millions.

Karakuri kaizen is the Japanese shop-floor practice of building simple no-power mechanisms out of gravity, levers, springs and pulleys. Panasonic's Niigata plant made the 'from-kuri inverter' feeder as one such device for an LED base-light assembly line.
The part to feed is a white translucent polycarbonate cover about 1.3 metres long and 200 grams, and it had to reach the auto-assembly machine at steady intervals. The mechanism makes the belt conveyor's own motion push one cover out at a time. A scheme that would normally call for a 20 million yen robot arm therefore cost about 120,000 yen.
Beyond the capital saving, the feeder won an idea award at the 2020 Karakuri Kaizen Exhibition. The no-power design means no sensor or motor to maintain, and because the feeding is driven by the line's own motion, it can never drift out of rhythm with assembly.
why it works
- Borrowing an existing machine's motion removes the whole motor, actuator and control bill.
- Power-free mechanisms rarely break, so running cost and downtime drop too.
- Being driven by the line itself keeps parts feeding in perfect sync with assembly.
- The 120,000-yen budget meant any shop could justify it, so the idea spread internally.

Before buying a machine to do a job, look for motion already happening nearby. If a mechanism can tap it, the fix is cheap, maintenance-free and never out of sync.
what came after
The Niigata engineer Yoshinori Tokuyoshi went on to make seven such karakuri devices over two years, collectively avoiding about 26 million yen of high-tech equipment and generating about 20 million yen of cost-effect. His work earned a Ministry of Education science and technology award for creative workers, and the no-motor feeder became a lauded example of low-cost factory automation in Japanese trade press.
