Reliance put JioMart grocery ordering inside WhatsApp, reaching users with no new app

JioMart let users text 'Hi' to a WhatsApp number and order groceries, fulfilling through Reliance Retail and 1,200+ kirana stores — no new app to install.

The solution

In January 2020 Reliance announced JioMart, an online-to-offline grocery venture pairing Reliance Retail, India's largest retail chain, with Jio's technology arm. Two months later, as pandemic lockdowns made home delivery essential, it began testing an ordering system inside WhatsApp, the messaging app used by more than 400 million people in India.

The flow was deliberately minimal: users in Navi Mumbai, Thane and Kalyan texted 'Hi' to JioMart's WhatsApp business account, got a link to a browser mini-store, picked from groceries like rice, oil, tea and toothpaste, and JioMart automatically assigned a neighborhood store to fulfill the order and sent an invoice through WhatsApp.

More than 1,200 neighborhood stores joined the pilot, turning kiranas into fulfillment nodes rather than competitors. The design skipped the two hardest adoption hurdles — downloading yet another app and learning new payment flows — by living inside software Indians already used daily.

The pilot was the first visible fruit of Facebook's $5.7 billion investment for a 9.9% stake in Jio Platforms, and it showed how a giant retailer could borrow the reach of a messaging network instead of paying to recreate it.

Why it worked

  • WhatsApp's 400+ million Indian users meant zero install friction for customers.
  • Neighborhood stores became the last-mile network, so supply and jobs scaled with the retailer's reach.
  • Ordering via chat matched how small shops and customers already communicated.
  • The browser mini-store avoided app-store gatekeepers and payment approval bottlenecks.

What can be applied

Distribution wins when you meet users where they already are: building inside an app with 400 million local users beat building a new destination that asks people to change behavior.

Aftermath

JioMart's WhatsApp pilot expanded across India and became one of the country's largest online grocery operations, drawing on Reliance Retail's stores and kirana partners; the Facebook-Jio deal deepened into JioMart's WhatsApp Business API rollout and Jio's broader digital commerce push against Amazon and Flipkart.
