AT&T sold transistor licenses to anyone for $25,000 and seeded an industry

The solution
Bell Labs produced the transistor in 1947, but by the early 1950s AT&T sat on the patents while a 1949 antitrust case threatened to force the technology loose. Charging high royalties would have maximized short-term licensing income, but Bell's managers chose the opposite: open, standardized, non-discriminatory licensing.
In April 1952 Bell announced terms anyone could take: a $25,000 advance (around $245,000 in today's money) credited against royalties of about 5% of net selling price. Crucially, Bell also ran Transistor Symposia — a first conference in September 1951 and a nine-day meeting in April 1952 — explaining how the devices worked. More than 30 companies took licenses at the 1952 meeting.
The licensing worked as designed. Follow-on patents building on Bell's transistor patents jumped, and spillovers crossed into other industries. Companies like Sony (which licensed in 1953) and Texas Instruments (which hired Bell's Gordon Teal in 1952) built the semiconductor industry on those terms. A later reduction in royalties produced no extra diffusion — access and training, not price, had been the binding constraint.

What can be applied
For a general-purpose technology, standardized licensing plus training creates more value than high royalties: diffusion itself grows the market, and access matters more than the price.
Aftermath
Within a decade the transistor became the basis of the electronics industry: Sony licensed the patents in 1953 and built its transistor radios, Texas Instruments hired Bell's Gordon Teal and scaled production, and follow-on inventors built on Bell's patents at a sharply higher rate. The episode became the canonical case of how open licensing of a general-purpose technology beats restrictive extraction.
