JR turned each station into a stamp to collect, so riding the train became a hobby

The year 2022 was the 150th anniversary of the opening of Japan's first railway, but it collided with the COVID-19 pandemic: mass events and live stamp rallies were impossible, and contact-averse riders had lost the habit and the emotional pull of train travel. The six JR companies (Hokkaido, East, Central, West, Shikoku, Kyushu) share the network but had only a one-year anniversary budget — no new line, no new fare, nothing to hand a rider that made a train ride worth taking again.

A conventional anniversary comms push could say 'the railway is 150' and show beautiful trains, but that is a message about the past, and it asks nothing of the rider that a fare already asks. JR needed a reason to ride at all, and across six rival companies on a shared network, that reason had to be open to every station on every line or it would tear the coalition apart.

Anniversary logic says throw a big celebration and show how glorious the railway is: a film, an exhibit, a birthday train. COVID killed the live events, and the rest is a message about the past that asks the rider nothing the fare doesn't already. Repeating and polishing that message cannot pull a lost habit back.

The value of a ride lies not in distance but in raw material for a collection. A fare is a fee you forget; a stamp is a piece of a set you complete by riding more, an only-faint press that felt dated and yours.

Dentsu built 'MY JAPAN RAILWAY', a web app that mints a digital station stamp when your phone's GPS enters any of 1,063 eligible JR stations. A novelty wears off unless it feels owned, so the stamps were engineered like analog rubber stamps: color intensity wobbles faint-to-dark by how you press, and each records the date, time and press count of your visit. Riders are given a spanning collection to complete, so a trip to the city and a detour to a rural station now both bank a piece of a personal, all-of-Japan set that 50 work stamps and 18 seasonal stamps only enlarge.

why it works

The stamp trades a mental ledger the railway cannot touch — money per journey — for a second ledger it controls: completeness of a personal set. A fare is closing a transaction you prefer to forget; a stamp is opening one you are encouraged to finish, so the incentive is to ride more, not less. The collection is spanning (1,063 real stations plus work and seasonal additions), so no single trip completes it; each new stamp re-opens the chase, and the faint-to-dark press detail makes a digital token feel physically owned and therefore harder to abandon. Because it runs on the existing network with no new infrastructure, one shared platform lets six rival companies benefit without ceding their own lines.

where it breaks

It fails when a trip has no map-point to mint — it needs a physical touchpoint and a phone with location on, so purely digital or transit-less businesses get no hook, and people who switch off location never participate. It assumes novelty of the set beats the cost or effort of the least-useful trip, so it dies where fares are pricey enough that 'completing the set' is a hobby only the well-off can afford. And its value is set-completion, so as early collectors complete the set, engagement naturally decays unless the stamp set keeps growing — a permanent curation burden, not a one-time win.

what came after

JR Group kept the platform running past its anniversary into a third year, moving it from a web app toward a permanent layer across the network, and Dentsu has cited it as a proof that a railway's value can be carried by a digital collection rather than by the farebox alone.
