The solution
SoundCloud treated the final round of engineering hiring as more than a team's local fit decision. Its Bar Raiser brought an outside perspective to assess whether a person would benefit any team and whether the hire could raise the effectiveness of the organization.
A tempting shortcut would have been to put another experienced interviewer into the panel and trust judgment. SoundCloud instead defined a training path: unconscious-bias training, shadowing an established trainer, then several interviews with the trainer shadowing the trainee. After each session, both wrote scorecards and compared observations in a debrief.
The result was a staffed, repeatable final-round role rather than a title assigned by seniority. Trainers could certify readiness, require more shadowing, or step a trainee back; ongoing cross-pairing and anonymized case sessions kept the role calibrated. SoundCloud describes Bar Raisers as a critical part of engineering's final round, although the post gives no hiring-quality metric.
What it achieved
Train independent reviewers through shadowing
Why it worked
An outside interviewer checks company-wide fit instead of letting one team define the bar for every hire.
Shadowing before independence exposes interviewing technique before it affects multiple hiring decisions.
Independently written scorecards make observations and missed signals explicit in the debrief.
A trainer's readiness decision keeps the role from becoming an uncalibrated seniority badge.
What can be applied
Use a trained cross-team reviewer when hiring quality depends on signals spread across teams. Build independence through observed interviews and debriefs.
Aftermath
SoundCloud held sessions every few months for all Bar Raisers, using anonymized data to share cases and iterate, and continued cross-pairing among interviewers. The article says the role was a critical part of the final engineering round; it does not report a hiring-quality metric.
