The solution

When Policybazaar launched in 2008, digital insurance distribution barely existed in India and consumers distrusted it. Founder Yashish Dahiya realized the harder problem: insurers were not making consumer-centric products in the segments that mattered — death, disease and disability.

So the company sat with insurance partners and, armed with data on consumer behavior and preferences, co-created products the market actually wanted. By 2018 it was processing nearly 300,000 transactions a month, accounting for about 25% of India's life cover, with 100 million visitors a year.

Profitability was deliberately delayed: PB Fintech kept investing in category and channel, posting its first profitable quarter only for the period ending 31 December 2023, with profit after tax of ₹37.2 crore on 43% revenue growth, and online sales growing more than 39% year on year.

What can be applied

If your channel can't sell, the problem may be upstream: use the data your channel gathers to co-design the product, and the distributor becomes the category's architect instead of its toll booth.

Aftermath

Policybazaar became India's largest online insurance platform, and its first profitable quarter in December 2023 pushed its share price back above the IPO level. The parent then added an agent-aggregator platform and kept expanding into credit, with the co-creation model still at the core of its insurance business.
