Paper Boat made seasonal Indian drinks into limited editions — and sold snacks off-season

Hector Beverages sells nostalgic drinks like aam panna only in season, creating urgency; off-season factory capacity is reused for chikki and aam papad.

Hector Beverages (Paper Boat)

the move

Hector Beverages launched Paper Boat in 2013 with a simple thesis: act as 'protectors of traditional recipes,' selling Indian drinks that modern beverage companies ignored — aam panna, jamun juice, kokum. Founder Neeraj Kakkar, a Coca-Cola veteran, says 'whatever we launch must have an Indianness to it.'

The mechanism is calendar-driven scarcity: seasonal drinks appear only in their season — aam panna in summer, panakam around festival time — which makes each launch an event and fans wait for it, while the brand's R&D and distribution stay busy year-round. Because beverage demand dips in winter, the company fills the capacity with traditional snacks: chikki (peanut and jaggery) launched in winter, with aam papad planned for summer, each developed by the same R&D team.

The same insight drove distribution: Kakkar calls the physical network 'a big moat in India,' expanding from 250,000 outlets toward 350,000 and planning online-only seasonal launches (kanji for Holi, panakam) for e-commerce — pairing a scarce product with the channel where scarcity is easiest to sell.

why it works

  • Seasonal launches turn a drink into a cultural event people wait for.
  • The nostalgia angle gives Paper Boat a story competitors cannot copy.
  • Winter capacity reuse (chikki) keeps factories and teams utilized.
  • Deep kirana distribution moats the brand against e-commerce-only rivals.
the payoffScarcity sells nostalgia; idle capacity sells snacksclever

what transfers

Seasonality can be a feature, not a flaw: limited runs create scarcity and cultural relevance, while the off-season is a pre-built factory for adjacent products that share the brand's story.

what came after

Paper Boat became one of India's best-known beverage startups, moving from seasonal drinks into snacks and expanding its own distribution to 250,000+ outlets; by 2021 it planned 350,000 outlets plus online-only seasonal drops. The seasonality model proved hard to copy because rivals lacked the R&D and distribution to make traditional recipes at scale.
