The solution
Nanchengxiang (南城香) is a Beijing fast-food chain built by founder Wang Guoyu (汪国玉), an Anhui migrant who arrived in 1993, almost entirely inside one city: over 200 direct-operated stores in Beijing’s residential neighborhoods, no franchise, no venture money, no advertising. In 2023 it took in about ¥1.5 billion. The average store turns over roughly ¥10 million a year — 5–10 times the comparable-market average — and the best store does ¥20 million, at a net margin of 7–15%.
The mechanism is daypart stacking. Nanchengxiang was among the first chains in Beijing to run community stores from 6:00 to 22:00, selling breakfast, lunch and dinner from one kitchen. In 2023 it pushed further with a ¥3 self-serve breakfast of unlimited congee, soy milk and milk: per-store breakfast takings rose from about ¥5,000 to ¥8,000 a day, and the traffic carried into the weak dinner slot via a ¥39.8 self-serve mini hotpot. A 6,000 m² central kitchen in Daxing plus a vegetable and prep factory in Hebei keep ingredient cost near 27% and total costs about 10% under peers.
The rest is control. Headquarters numbers around 30 staff for roughly 4,000 employees, arranged in what Wang calls a flying-saucer structure — no middle management, the platform deals directly with stores. Skewer masters are paid piece-rate; store managers take a share of revenue above target, and ten of them earned over ¥1 million in 2023. Stores stay direct because the whole cost advantage depends on it, and 200 stores in one city mean each storefront advertises the next.
What it achieved
One rent funds three dayparts; ¥3 breakfasts feed dinner
Why it worked
Rent and fit-out are charged per site; every extra hour a store trades spreads the same fixed cost over more revenue, far cheaper than opening another site.
The ¥3 breakfast survives only because owned central-kitchen supply keeps food cost near 27% — rivals without that base cannot follow into the price band, so the loss-leader doubles as a fence.
Weak dayparts are the cheapest traffic to buy: breakfast customers already live nearby, so filling 6–9am costs almost nothing and the habit spills into lunch and dinner.
Direct operation plus a ~30-person HQ keeps the margin from leaking into franchise fees or middle management — the same system that enables the cheap breakfast keeps it governable.
Single-city density turns stores into their own marketing: Wang’s answer to advertising spend is that every Beijing neighborhood already has a store.
What can be applied
Fixed costs are charged per site, not per hour. Stretch the hours one scarce asset works before buying more assets, and reserve loss-leader prices for cost bases rivals cannot copy.
Aftermath
2024 stress-tested the model: total flow rose 9% to ¥1.6 billion, but single-store flow fell 14% and profit fell 35%. Net openings were 11 stores against a plan of 60 (199 trading by year-end). A June 2024 “money back if not satisfied” pledge was pulled within months as refunds multiplied and repeat abusers surfaced — “never test human nature,” Wang concluded. Free fruit and tissues were trimmed, and the 2025 plan is store-model revisions, fry-machine automation and cutting out pre-made dishes, still with no franchise, no IPO and no outside money.
