The solution
In 2017, Heytea's cheese-fruit tea took China's tier-1 cities by storm and every chain chased the same downtowns. Goodme's founder Wang Yun'an asked the opposite question: could the same fresh-fruit tea work in a town of 30,000 people? Fresh tea needs fresh fruit, fresh milk and cold logistics — exactly what small-town China lacked. Goodme answered with two coupled disciplines: only enter provinces it could dominate, and build its own cold chain instead of relying on third-party delivery.
The density doctrine looks timid on a map and brutal on the ground: Zhejiang holds 2,200 Goodme stores but only about 150 in the provincial capital; Taizhou, a prefecture of 5 million people, has 270 stores with just 20 downtown. Across Zhejiang, Fujian and Jiangxi, Goodme holds 30-40% share in every non-capital prefecture. Density makes the second discipline affordable: 24 warehouses totalling 277,000 square metres put 73% of stores within 150 km of stock, about 99% of stores get two-day cold-chain delivery at under 1% of GMV in shipping cost. Franchisees pass a ~1% acceptance rate.
The market paid for the pairing. Goodme listed on the HKEX on February 12, 2025 (1364.HK); by mid-2026 it had 14,351 stores — 82% in tier-2-and-below cities — with single-store daily GMV around ¥7,800 against Mixue's ~¥4,000. In the first half of 2026 revenue rose 31.9% to ¥7.47 billion and adjusted profit 44.4% to ¥1.57 billion. Only then did it poke into a tier-1 city: the first Nanjing store opened in August 2026 and rang up ¥160,000 on its best day. It also slowed openings (1,318 vs 1,570 a year earlier) to upgrade stores to its sixth-generation format.
What it achieved
Be No.1 in each city; cold chain reaches the townships
Why it worked
Hundreds of stores inside one prefecture give a private cold chain the volume to run daily routes that a sparse national footprint never could.
Two-day fresh delivery closes the product gap: township stores pour fresh milk and HPP juice instead of shelf-stable syrup, charging tier-1 prices for tier-1 drinks.
Provincial saturation is a deterrent — a market where one brand holds 30-40% share repels entrants, so 17 provinces could wait unopened and unthreatened.
Franchisee selection for hunger rather than capital keeps unit operations sharp where company supervision is thinnest.
What can be applied
Density is logistics strategy in disguise: enough stores in one prefecture make a private cold chain pay, and that chain upgrades what every store can serve. Sprawl buys maps, not moats.
Aftermath
Goodme entered 2026 as China's second-largest freshly-made tea chain by scale and profit. H1 2026: revenue ¥7.47 billion (+31.9%), adjusted profit ¥1.57 billion (+44.4%), 14,351 stores, half-year GMV ¥19.7 billion (+40.1%) and 230 million registered members, with most revenue (79.4%) coming from selling goods and equipment to franchisees. Management now frames tier-1 entry as the next leg — Nanjing first — while keeping 82% of the network in tier-2-and-below cities, where its cold chain and density remain unmatched.
