The solution

In Japan's coffee boom, Nagoya coffee shops competed by adding free food to morning drinks — a local ritual Komeda turned into a business weapon. Founded in 1968, the chain kept the full-service feel of the old kissaten: staff bring the oshibori and the cup to your seat, and before 11am a drink comes with free toast and a boiled egg.

The 'morning service' is a deliberate demand play: the hours before 11 were dead time, so Komeda used the freebie to pull in customers who then returned daily. Toyo Keizai credits the habit with a base of fixed regulars and highlights an operating margin around 30% — far above typical coffee chains — built on franchise fees and the drawing power of a consistent, cheap morning ritual.

From a Nagoya base of 416 stores in 2011, Komeda expanded through franchisees into Kanto and Kansai suburbs, reaching about 700 shops by its 2016 Tokyo listing; opening in Aomori in June 2019 completed its push across all 47 prefectures.
