Coupang moved a mini warehouse to the farm so produce ships in hours

Coupang's 'Mobile Flex' mini logistics centre sits at the source, so 24-hour origin-to-door delivery cut out the central warehouse.

Coupang

the move

Coupang's fresh grocery line normally mirrors its built-to-order retail model: suppliers deliver to a central fulfilment centre that holds stock and packs on order. But seafood and fruit spoil in that extra hop, so the freshness promise falls apart.

The company's answer was 'Mobile Flex': a roughly 230 square-metre movable logistics centre placed at the farm or port. It holds the same printer, laptop and software as a warehouse, so inspection, portioning, packaging and waybill printing all happen at the source.

Once packed, goods are loaded straight onto cold-chain trucks. In the Taean crab case, seafood caught at dawn was packed by morning and on a refrigerated truck by 1pm, reaching customers the same night or the next morning. The supplier Bibi Suseon's monthly sales rose from about 200-300 million won to around 700 million won after Mobile Flex took over.

why it works

  • Doing warehouse work at the origin removes one full handling step and its spoilage risk.
  • Cold-chain trucks leave the source already loaded, so there is no empty return leg through a national hub.
  • Order-based packing at the source means the farmer sells what customers actually ordered, not a forecast.
  • The mini-centre can be rebuilt wherever a crop is in season, so the model follows the harvest rather than the real estate.

what transfers

When freshness is the product, shorten the line by moving the last mile's packing backward — the data and tools, not the goods, do the travelling.

what came after

Mobile Flex spread to Wando live abalone, Sinan shrimp, Yeongam figs and Gochang watermelons, and became Coupang's standard answer to one-day origin delivery. The company said it would build a fulfilment centre on a boat if that is what it took to get freshness to shoppers and profit back to producers.
