Country Delight sold India's milk as a trusted daily subscription — no middlemen
D2C dairy startup sources farm milk, tests 75 parameters, delivers daily subscriptions, reaching 1.5M users and ₹1,380 crore revenue.
Country Delight
the move
Indian milk reaches homes through a long, opaque chain of middlemen, and adulteration is a standing fear. In 2013 IIM-Indore alumni Chakradhar Gade and Nitin Kaushal founded Country Delight to sell milk the way a subscription service sells software: farm-direct, tested, delivered daily.
The mechanism is a farm-to-fridge loop. Milk is sourced directly from farmers (who earn a premium), tested on 75 parameters by an FSSAI-accredited lab, and delivered to homes on a predictable daily schedule through the company's own network. The same loop extends to curd, ghee, paneer, bread and eggs.
Trust plus habit compounded: from 15,000 litres a day in Delhi-NCR, Pune and Mumbai in 2019, Country Delight grew to about 1.5 million users across 15 cities, and FY24 revenue reached ₹1,380 crore, up 46%, driven by subscribers and non-dairy essentials.
why it works
- Farm-direct sourcing removes the middlemen who create both cost and adulteration risk.
- 75-parameter testing makes 'pure' a verifiable claim, not a slogan.
- Daily subscription builds a habit and predictable demand that smooths supply.
- Expanding beyond milk into the weekly essentials basket raises revenue per home.
what transfers
A commodity becomes a brand when you own the trust: test, trace and deliver it yourself on a subscription, and the daily habit becomes the moat competitors can't discount away.
what came after
Country Delight raised about US$200 million across 18 rounds with Matrix Partners and Temasek, reached a valuation above US$800 million, and added venture debt from Alteria in 2024 while preparing for an IPO. Its model forced incumbents and other D2C dairies to compete on tested freshness and subscriptions.
