The solution
Chayan Yuese opened in Changsha in 2013 with a new-Chinese-style milk tea and an unusual set of refusals: no franchising, no national race, no dilution of a brand it could not personally supervise. Through the years when Mixue and Chagee franchised into the tens of thousands of stores, Chayan saturated a single city instead — Changsha residents are rarely far from a store, and the brand became the city's consumer identity card.
Its most quoted rule is 一杯鲜茶的永久求偿权 — the lifetime right to one free remake. Co-founder Sun Cuiying told Hunan's Rednet in December 2020 that it began when staff remade a spilled drink unprompted and the story spread; the rule was then codified. Any customer who thinks a cup is below standard can show a photo and the receipt, at any store, at any time, and get a free replacement. Small rituals like the 勇福杯 — a mini cup of cream for children waiting with parents — came from the same logic of paying in warmth rather than in media.
The model is deliberately heavy. Chayan runs every store itself; by March 2026 it operated about 1,000 direct stores nationwide including sub-brands, still mostly in Hunan. Scarcity outside its home city made the brand a pilgrimage: a 2021 Shenzhen pop-up took over 50,000 queue tickets with eight-hour waits. When it entered a tier-one city on April 22, 2026 with two Shenzhen stores, opening day brought 2.5-hour queue notices, 400-plus cups in production at one store, 88-yuan scalper resales, a two-cup limit and robotic arms for consistency. Jiemian reported plans for 10 Shenzhen stores.
The discipline did not save everything. Chayan's sub-brand experiments — Zhihu Chaye in 2015, Yuanyang Coffee and Xiaoshenxian Tea House in 2022, the Day-and-Night wine-teahouse in April 2024 — mostly failed. By September 2026 it had closed two sub-brands in one year, publishing an 8,000-word letter admitting the teahouse's business model was never validated, while migrating its best products back into the main brand.
What it achieved
Lifetime remake rights cost pennies and buy loyalty
Why it worked
The remake promise only works at any-store scale, and only a dense, company-run network makes redemption trivial and quality uniform.
Single-city saturation converts store rent into advertising: the brand is physically unavoidable in Changsha, so paid marketing barely matters.
Staying out of tier-one cities for over a decade manufactured scarcity, which is why a Shenzhen opening in 2026 still produced hours-long queues.
Franchising was the industry's growth engine but a quality hazard; refusing it kept the remake promise and the brand's temperature credible.
What can be applied
A generous guarantee is cheap when you control the network that honors it. Density makes the promise operational, direct operation keeps it consistent — together they turn complaints into queues.
Aftermath
The Shenzhen entry is proceeding — a third store at Futian's COCO Park was in preparation and the target is about 10 stores across the city — while sub-brand Yuanyang Coffee absorbed the teahouse's drink experiments and lemon-tea brand Guademoning plans to leave Hunan for Guangzhou. Chayan remains direct-operated with no franchise program, and IPO reports that have circulated since 2023 remain officially unplanned.
