ALDI SÜD turned 'special buys' into a data-driven inventory engine.

ALDI SÜD Germany replaced gut-feel ordering for its limited-run special buys with optimization plus 50,000 employees' input, saving millions a year.

ALDI SÜD Germany

the move

ALDI SÜD's special buys are limited-time promotional products that draw shoppers into the discount store. Because each item is ordered once and sold through, poor ordering either wastes stock or misses sales. The pandemic exposed how fragile the largely manual, decentralized process had become.

The company centralized inventory control and built a suite of optimization and machine-learning models: a multi-period MIP for product allocation, a classifier for store assignment, a rebalancing algorithm, and dynamic-programming models for national inventory. It shifted a key product category to this unified, data-driven pathway.

Rather than excluding people, the project added a smartphone app that lets 50,000 employees weigh in on product selection. The result affected the daily work of about 40,000 employees and produced annual savings of several million euros, while boosting sales by several billion euros across the relevant categories.

why it works

  • Special-buy products are one-shot orders, so forecasting error is expensive
  • Centralized optimization exploits cross-store demand data a store manager cannot see
  • The employee app turns frontline familiarity into better product selection
  • Proprietary software let the company keep and tune its own models
the payoffCentralize inventory, but keep frontline staff inputinspired

what transfers

Optimization and human judgment are not rivals; the winning system let 50,000 frontline staff inform a centralized model.

what came after

The project was named a 2024 Franz Edelman Award finalist and reestablished ALDI SÜD's lead in the German discount market. ALDI planned a global rollout of the German model to standardize special-buy processes across the ALDI SOUTH Group worldwide.
