A tannery turned Iceland's discarded fish skins into leather stronger than cowhide
the problem
Icelandic processors threw away most fish skins, and no tannery had solved turning that thin material into leather.

Iceland's seafood industry filleted enormous volumes of salmon, cod, wolffish and perch for export, and treated the skins peeled off in the process as a disposal problem rather than a material — sold for pennies into fishmeal or simply discarded, alongside heads, bones and other byproducts. Fish skin had been used informally as leather in Iceland for centuries, stitched into shoes in lean times, but nobody had industrialized a tanning process precise enough to turn a thin, easily torn membrane into a consistent commercial material.
Gunnsteinn Björnsson set up a tannery in the fishing town of Sauðárkrókur to close exactly that gap: not a shortage of skins, since local plants produced more than any tannery could use, but a missing tanning technique. Fish skin's collagen fibers run in a tight crosshatch pattern rather than the looser layered structure of cowhide, which makes it more resistant to tearing for its thickness — a property nobody could exploit until the tanning process itself was worked out.
what everyone would do
Fish skin's economics pointed everyone to fishmeal: sell the discarded skins in bulk for a few cents a kilo into animal feed, the destination for nearly every other seafood-processing byproduct, and let a fragile-looking membrane stay a low-value commodity.

Björnsson saw fish skin's crosshatch collagen — the reason it looked too delicate to bother with — was a mechanical advantage once tanned, resisting tears better than cowhide, a property no tannery had noticed.

Atlantic Leather developed chrome and vegetable tanning methods specific to fish skin, sourcing salmon, cod, wolffish and perch skins directly from Icelandic seafood processors as a byproduct feedstock, powered by the region's geothermal and hydroelectric energy, and built a supply chain selling the finished leather into international fashion houses.
why it works
Fish skin's tight crosshatch collagen weave is inherently harder to tear than cowhide's looser layers at the same thickness, so once tanned properly it isn't a cheaper imitation of leather, it's a functionally different, sometimes better one — letting Atlantic Leather price it as a premium exotic material sourced from unlimited free byproduct rather than scarce, farmed animal skin.
the payoff
The company's fish leather is now used by luxury houses like Dior, Prada and Nike, a near-worthless byproduct sold as premium material.
where it breaks
It only works if the byproduct actually has an underexploited physical advantage waiting to be unlocked by the right process — most waste is waste because it genuinely lacks useful properties, not because nobody looked. It also needs a processing technique that doesn't yet exist to be developed, which can take years of trial and error with no guarantee of success.
what came after
Atlantic Leather helped establish exotic fish leather as a recognized category in global fashion and proved a byproduct with the right physical properties can be priced above the conventional material it displaces, not just marketed as a cheaper substitute for it.
