J&T Express built a Chinese courier network in 18 months via equity-holding agents
Instead of managing franchisees one by one, J&T recruited regional bosses who invested their own money and built the network.

J&T Express started in Indonesia in 2015 and entered China in 2020, a market where the big courier firms had taken 16 to 25 years each to build national networks. It became a top-five player within about three years — 120.25 billion parcels and a 10.9% share in China by 2022, ahead of SF Express.
The lever was the regional-agency system: where Tongda-style rivals recruited franchisees directly, J&T inserted a layer of regional agents. Each agent — often an OPPO/vivo provincial distributor with capital and local trust — recruited sub-franchisees, ran local pickup and delivery, and could adjust prices, while headquarters set strategy and systems.
Agents paid for expansion themselves and were paid back with incentives and equity: in 2021 J&T granted agents 32.82 million A-class shares worth about $140 million. By mid-2023 the network had 104 agents, about 8,700 network partners, 265 transfer hubs and 18,600+ pickup-delivery points; the trade press called it a speed record for Chinese logistics.

J&T listed on the Hong Kong Stock Exchange in October 2023 at a market value of about HK$105.7 billion, the year's first logistics listing; by then it had absorbed Best Express, served 13 countries and delivered 14.6 billion parcels globally in 2022, exporting the regional-agency playbook beyond China.
