Rafał Brzoska founded InPost in Poland in 2006, initially competing directly with the state postal monopoly on standard letter and parcel delivery — hard going against an incumbent with decades of infrastructure and a legal monopoly on light letters. As InPost grew into door-to-door parcel delivery, Brzoska watched the same failure repeat at scale: a courier could only complete a delivery if the recipient happened to be home at the exact moment the courier arrived, and every missed handoff meant a wasted trip the courier had to repeat later at InPost's expense.

In 2009, with e-commerce still a fraction of retail in Poland, Brzoska launched what he called his "plan B": the first Paczkomat, a self-service parcel locker, betting that logistics itself was about to change even though nothing in the market yet proved it. He committed €25 million to install a network of the machines.

The Paczkomat removed the requirement that a courier and a recipient be in the same place at the same moment at all. A courier could load parcels into a bank of lockers on their own schedule, and a customer, notified by code, could collect the parcel whenever suited them — any hour, without a courier ever needing to time a second visit around someone's presence. For the first two years, the bet looked wrong: InPost had only a few hundred lockers installed and the network was generating just €500 a month, while board members pushed Brzoska to shut the project down. InPost now runs 20,000+ lockers across Europe, delivered 744.9M parcels in 2022, and IPO'd in 2021 at a €9.5B valuation. InPost's Paczkomat became the dominant parcel pickup method in Poland, used by an estimated 94% of Polish online shoppers, and the company expanded the same locker model into the UK, Italy, France, and other European markets, with its 2021 Amsterdam listing standing as the largest European tech IPO at the time.
