Zalando's marketplace growth created an awkward constraint: customers expected Zalando-level delivery and returns, but partner brands had uneven logistics capabilities across Europe.

In 2017, Zalando expanded ZFS so partners could send truckloads of inventory into Zalando warehouses. Zalando then handled order processing, packing, dispatch and returns, while partners chose which markets and service components to use.

The subtle move was FAST replenishment. Instead of asking brands to guess inventory blindly, Zalando forecast expected sales and recommended replenishment quantities, reducing lost sales and overstock without taking away partner control.

Rent the logistics standard

One combined parcel improved the customer experience and shared shipping economics.

A modular service let small and large brands adopt different levels of support.

Forecast-based replenishment attacked availability, not just warehouse labor.

The service converted Zalando's internal logistics capability into a platform product.

If partners cannot meet your customer promise, make the promise an infrastructure service they can buy into.

Zalando's 2017 report said more than 10 partners were already using ZFS across five markets. A later Zalando corporate article said logistics services had handled almost 380 million partner items since the 2017 launch and were serving 23 European markets.
