Xianyu made strangers into neighbors — Alibaba's escrow-plus-community second-hand market
Xianyu layered escrow, 'fish-pond' communities and reviews onto second-hand C2C, turning strangers into neighbors — 100M users in two years, 500M by 2024.
Alibaba
the move
Xianyu launched on 28 June 2014 as the rebrand of Taobao Second-hand (started October 2012), built by a roughly 28-person team in three months. Its first-month downloads passed 500,000 and its first-year KPI was one million daily users with zero marketing spend — every user letter was answered by hand, a deliberate humility for a trust product.
The design used Alipay escrow (buyer's money held until confirmation, fee-free), fish-pond communities (from November 2014: self-organized by geography or interest, with conversation before purchase and offline 'Xianyu markets' from November 2015, born after a Hangzhou user arranged a square-meet for a bike), and a review-plus-Zhima reputation layer. Keeping buyer and seller strictly 1:1 and refusing to certify goods stopped the community from collapsing into a merchant bazaar.
The trust stack scaled: 100 million-plus real-name users by 27 March 2016 with 125,000 fish ponds; 200 million users by September 2018 (54% post-90s) on GMV near ¥90 billion; FY2020 GMV above ¥200 billion with 30 million-plus daily actives; and by March 2024, 500 million users with daily transaction value above ¥1 billion, over 100 million people listing idle goods a year, 4 million daily listings and 8.3 million active hobby users.
why it works
- Trust is composable: platform escrow solves money risk cheaply, community solves identity risk socially, and reputation solves it mechanically — the platform only needs to underwrite one layer itself.
- Restraint is the moat: no platform certification, no seller merchandising, strict 1:1 structure — every rule that keeps professional sellers out keeps the trust loop intact.
what transfers
In trust markets, don't certify every product — structure the relationship: escrow the money, organize the community by place or interest, surface reputation, keep professionals out.
what came after
By March 2024 Xianyu counted 500 million users with daily transaction value above ¥1 billion, more than 100 million people listing idle goods a year, 4 million daily listings and 8.3 million active hobby users. GMV roughly doubled from ¥200B+ in FY2020 through 2023, making it Alibaba's fastest-growing consumer property and the reference design for second-hand marketplaces across Asia.
