The solution
For years India's subscriptions, insurance premiums and mutual-fund SIPs ran on card standing instructions — silent auto-debits on a schedule. From October 1, 2021, the Reserve Bank of India's additional-factor-of-authentication (AFA) rules ended that: recurring card payments needed fresh confirmation, and even small ones required one-time registration with AFA. The convenience of 'set it and forget it' collapsed overnight.
NPCI's answer was UPI AutoPay, an e-mandate system on the UPI rail that had been building since July 2020. A customer opens any UPI app, goes to the Mandate section, picks the merchant, payment frequency and debit date, and authenticates once with UPI PIN. Subsequent debits run automatically for amounts up to ₹5,000, and mandates can be paused, modified or revoked in the app.
Because UPI AutoPay reused UPI's identity and PIN instead of card credentials, it satisfied the new AFA requirement with a single confirmation step. By October 2021 banks including Axis, HDFC, ICICI and Paytm Payments Bank were live, OTT platforms Netflix, Disney+ Hotstar and Gaana accepted it, and Amazon Prime, SonyLIV and Zee5 were preparing to join.
The design deliberately mirrored real spending: mandates could be set for one-time, daily, weekly, fortnightly, monthly, bi-monthly, quarterly, half-yearly or yearly intervals. Where cards now demanded re-authorisation every few months, UPI AutoPay kept running, making it the natural channel for India's subscription economy.
What it achieved
Turn recurring payments into one-time-PIN e-mandates
Why it worked
Reusing UPI's existing rail and PIN meant zero new onboarding friction for customers.
One-time consent replaced per-transaction confirmation, so recurring payments stayed automatic.
Mandates were visible and revocable in the app, giving users control card standing instructions lacked.
The ₹5,000 threshold covered most consumer subscriptions while keeping larger payments behind a PIN.
What can be applied
When a regulator breaks an incumbent payment habit, the winner is the alternative that reuses existing rails and needs only one extra confirmation — convenience beats credentials.
Aftermath
UPI AutoPay became a standard layer of India's recurring-payment stack: OTT subscriptions, mutual-fund SIPs, insurance and utility bills moved onto e-mandates, and by late 2021 banks and platforms from Axis to Zee5 were live or onboarding. The model — one-time consent on an open rail — showed how an inclusive network could out-compete card networks on convenience, not price, and became a reference for recurring-payment design in other markets.
