By the mid-2010s, smartphone cameras worldwide ran on exposure, focus and skin-tone algorithms trained overwhelmingly on light-skinned faces, since major manufacturers developed and tested their imaging software largely in North America, Europe and East Asia. Photos of darker-skinned users routinely came out underexposed, lost detail in shadow, or rendered skin tones inaccurately — a well-known, unaddressed limitation across every major global phone brand entering the African market, Samsung and Apple included.
The standard response for a challenger brand entering that market would have been to compete on price or specs using the same licensed camera software everyone else used, treating image quality on dark skin as a minor calibration tweak rather than a core product decision. Fixing it properly required Transsion to treat its most common actual customer, not a hypothetical average global user, as the baseline the camera was built around.
what everyone would do
The standard playbook for a challenger brand entering the African market was to compete on price or specs while using the same licensed camera software every other global manufacturer used, treating dark-skin image quality as a minor calibration tweak to patch later rather than a core product decision worth building from scratch.
what they saw
Transsion saw that every major global phone brand's camera algorithm had been trained and tested overwhelmingly on light-skinned faces because their developers built and tested primarily in North America, Europe and East Asia — not because dark-skin imaging was inherently harder, but because none of the incumbents had ever made it the baseline. Rather than treating its actual, most common customer as an edge case needing a patch, Transsion made that customer the primary calibration target the whole camera system was built around from the start.
the move
Transsion, through its Tecno, Infinix and Itel brands, invested in analyzing several million photos of dark-skinned African users and surveyed local preferences on exposure and color temperature, then built exposure and focus algorithms, plus features like an enhanced low-light front-camera light, calibrated specifically around dark skin tones rather than retrofitting a global default. It paired this with other Africa-specific engineering already underway since 2008, like dual- and quad-SIM phones (two years ahead of Nokia) and local-language keyboards for Amharic, Swahili and Hausa, entering the market from the ground up rather than adapting a global product.
why it works
Analyzing several million photos of dark-skinned African users and surveying local exposure and color-temperature preferences before building the algorithm meant the resulting exposure, focus and low-light features were calibrated for Transsion's actual customer base rather than adapted after the fact from a global default tuned for someone else. Because every major incumbent, Samsung and Apple included, had left this specific calibration problem unaddressed across the entire market, Transsion wasn't competing against better-resourced rivals on equal footing — it was serving a segment the biggest names had effectively vacated by never adjusting their defaults, which is why a relatively young challenger brand could overtake Samsung to become Africa's top phone supplier within about a year of the camera work reaching market. Pairing the camera work with other Africa-specific engineering, dual-SIM phones years ahead of Nokia and local-language keyboards, compounded the effect: the whole product, not just one feature, was built around the actual user rather than retrofitted for them.
the payoff
Transsion overtook Samsung to become Africa's top phone supplier by 2017; by late 2019 it held more than 40 percent of African smartphone sales and eight of the ten bestselling phone models on the continent, and by the third quarter of 2023 its African smartphone market share stood at 48 percent against Samsung's 26 percent. By 2024 Transsion had become the world's fourth-largest phone manufacturer overall, built substantially on a market most global brands had treated as an afterthought.
where it breaks
The mechanism depends on the underserved population being large and commercially significant enough to justify building a dedicated product line around it rather than a patch — a genuinely small edge case wouldn't generate the scale of return Transsion saw across hundreds of millions of African smartphone buyers. It also depends on incumbents genuinely having left the gap unaddressed rather than merely underinvested; if a well-resourced competitor were already close to solving the same calibration problem, a challenger's ground-up rebuild would lose its structural advantage of facing no serious calibrated competition. And building an entire product around one demographic's calibration risks underperforming for other users the company might later want to serve, meaning the same specialization that won the initial market can become a constraint if or when the company tries to expand into demographics its algorithms were never tuned for.
what came after
Transsion's camera work is now widely cited in technology and business coverage as a concrete case of algorithmic bias in mainstream products — the same underexposure problem researchers later documented in facial recognition and photography broadly — and as a counterexample: a company that made a supposedly niche population's needs its primary design target won a market the industry's biggest names had, in effect, opted out of by never adjusting their defaults.
