TOTO's Washlet taught Japan to wash instead of wipe — and created a category
TOTO launched Washlet in June 1980 with the pitch 'your bottom wants washing too' — a category created by educating a habit, now in 80% of Japanese households.
TOTO
the move
TOTO (founded 1917 as Toyo Toki) began researching warm-water washing in the 1960s and launched Washlet in June 1980: a premium electronic seat that sprayed warm water — priced far above any conventional toilet. Its nearest relative, the bidet, had never been adopted in Japan, so the company was creating both the product and its market.
The 40th-anniversary statement (June 2020) spells out the mission: to move Japanese toilet culture 'from wiping to washing', launched with the pitch 'おしりだって、洗ってほしい'. Decades of showroom demonstrations, TV and word of mouth did the education. By March 2020, warm-water toilet-seat penetration in Japanese households reached 80.2% (Cabinet Office survey, cited in TOTO's own PR).
The numbers show a category king: cumulative shipments of Washlet passed 50 million in April 2019 and 70 million by December 2025, while the industry total passed 100 million in 2022 (家電Watch). Japan is the only market in the world with near-universal warm-water toilet seats, and the same pipeline now feeds China and Southeast Asia as the habit spreads.
why it works
- The moat is the habit, not the hardware: by spending decades teaching a behavior, TOTO made switching costs cultural rather than technical.
- Premium pricing plus standardization created a market where rivals had to sell 'Washlet-like' products — the trademark became the taxonomy, a classic category-king position.
what transfers
Sell the behavior first: teach the habit for decades, let the trademark become generic, and margin follows penetration.
what came after
Warm-water toilet seats became a standard feature of Japanese homes (80.2% penetration by 2020) and Washlet became the product's generic name. TOTO's cumulative shipments passed 50M in 2019 and 70M in 2025; the industry total passed 100M in 2022. The same habit-education pipeline now feeds China and Southeast Asia.
