Rügenwalder Mühle, founded in 1834, was one of Germany's best-known sausage brands, run in its sixth generation by Christian Rauffus at around 205 million euros in annual revenue. By spring 2014 the business was stalling: the sausage market had stopped growing, internal numbers were bad, and in July 2014 the Federal Cartel Office fined the company among 21 sausage makers for price-fixing. The firm needed a way out of a shrinking category without abandoning what it was.

Marketing chief Godo Röben had spent years pushing vegetarian products against heavy internal resistance. In a 2014 presentation he combined climate data, nutrition data and the stagnant market with the brand-graveyard slide, and by the end of 2014 Rügenwalder became the first large German food manufacturer to launch vegetarian sausage products. The company spent three years testing recipes, and notably sought out its critics — Foodwatch, Greenpeace, Peta, the Vegetarian Society.

The results came fast. By 2016, 20 percent of revenue was vegetarian and the FAZ reported that Rügenwalder's vegetarian salami was outselling its real salami; Wiesenhof, Gutfried and Dr. Oetker followed with their own lines, as Der Spiegel noted the whole food industry was watching. Röben's framing captured the bet: today you have to explain why people should eat vegetarian wurst; in five years everyone will ask why they shouldn't.

Sell plant-based under a butcher's trusted brand

A butcher's brand made plant-based credible to mainstream flexitarians, who distrusted both vegetarian substitutes and unknown startup labels.

The stagnant core market made cannibalization a non-issue: every vegetarian sale was growth the meat side no longer offered.

Openly engaging Foodwatch, Greenpeace and Peta converted the brand's meat liability into transparency credibility no newcomer could match.

Being first into the meat aisle with a trusted label let Rügenwalder set the category standards that rivals, by following, then validated.

A brand built on the old product is the best vehicle for the new one when buyers are transitioning, not converting: trust transfers to the substitute, and incumbent honesty beats outsider pitch.

The line became the company's growth engine and its most famous transformation story: the FAZ recorded the owner floating a future without meat, and by March 2024 Tagesschau described the firm — by then around 1,000 employees — as producing vegetarian and vegan products alongside classic sausage since the end of 2014, as sugar group Pfeifer & Langen's majority takeover cleared EU review with the brand retained. The German plant-based meat market Rügenwalder legitimized kept growing with every large competitor now on board.
