The solution
NEC Personal Computers' Yonezawa plant had a hard version of build-to-order manufacturing: commercial PC orders covered more than 20,000 models, demand moved daily, and key parts came from global suppliers rather than a cluster beside the plant.
The clever move was to turn the whole supply chain into a 30-minute mesh. LOGI-BIZ reported that an eight-hour day was divided into sixteen production slots; each slot issued kanban, had Katago warehouse pick and deliver parts, and then sent completed units out in the same 30-minute cycle.
RFID made that pace practical. It replaced paper production instructions, let RFID kanban pass gates for automatic receiving, and connected supplier, store, line and finance events. LOGI-BIZ reported productivity tripled on the production-instruction step, factory inventory fell to one quarter, and procurement truck trips fell to one third.
The system also avoided a tempting mistake: making the cycle even shorter. NEC concluded that 15-minute cycles would double setup work in the line, parts store and warehouse, hurting total productivity.
What it achieved
Make every function obey one short takt
Why it worked
A shared clock removed buffers created by separate production, procurement and shipping schedules.
RFID turned kanban from paperwork into real-time signals and automatic inspection events.
Bonded JIT and VMI let overseas parts stay near the plant without becoming NEC inventory too early.
What can be applied
Customization gets easier when planning, inbound supply and outbound flow share one cadence instead of optimizing their own calendars.
Aftermath
Yonezawa kept building on the same idea. Toyo Keizai reported in 2025 that the plant could handle about 20,000 corporate-customer customization patterns, deliver in as little as three days, and was adding ABLAZE automation while preserving human flexibility for one-off configurations.
