The solution
In December 2000, Kura Sushi ran a customer-appreciation campaign at its Senboku store in Osaka: eat five plates of sushi and you got one spin of the Hama Chance, a table-side roulette; a hit popped a capsule with a meal voucher or a sushi-shaped eraser. The archived 2001 campaign page still shows the mechanic in its original form. The company then rolled the lottery out chain-wide as Bikkurapon, and a GAME Watch retrospective in 2026 notes it remained a feature no other revolving-sushi chain copied — the chain itself holds the Guinness record for most conveyor-belt sushi restaurants.
The economics are the point. Kura already counted every plate at the return chute (its water-recovery plate counter dates to 1996), so the loyalty currency — returned plates — was produced by the meal itself at zero marginal collection cost. Prizes were capsules and character goods costing tens of yen against a plate price around 100-plus yen, and the reward schedule is variable-ratio, the most habit-forming one known. Later Kura even monetized the desire for certainty: Bikkurapon Plus adds 10 yen per plate for a guaranteed hit at least once in three spins (GAME Watch, 2026).
The 2026 Chiikawa collaboration showed both the power and the fragility. Prizes — figures, magnets, can badges — were so scarce that customers posted spending 15,000 yen without a single figure, while complete prize sets surfaced in bulk on Mercari. Suspicion of insider skimming spread on social media; Kura opened an investigation on August 31, and on September 5 confirmed an employee had embezzled prizes, halting the campaign nationwide from September 6 (Kyodo via Sankei).
The aftermath was a case study in trust mechanics: the company detailed its controls — locked warehouses, multi-person opening and restocking — promised inventory reconciliation, apologized deeply, and ran a two-day 10% discount as consolation. The discount then failed at self-checkout registers, drawing a second wave of criticism, and the stock fell (Chunichi, coki). A mechanism that had run for 25 years on perceived fairness nearly broke in a week when fairness itself was questioned.
What it achieved
Five plates buy one spin; a capsule pays the loyalty bill
Why it worked
The lottery rides on infrastructure that already exists: the plate-return counter produces the loyalty currency automatically, so there is no card, app or signup to maintain.
Prizes cost tens of yen — capsules, erasers, badges — against per-plate revenue around 100 yen, so the mechanic funds itself out of margin that an extra plate ordered already covers.
Variable-ratio rewards are the most habit-forming schedule; families treat the lottery as the dessert, and plates-per-visit rises without any menu discount.
Collab prize pools (Chiikawa, Jujutsu Kaisen) turn the lottery into planned family events, filling weekday tables and giving the chain free social reach.
Because the game is physically transparent — your own plates spin the wheel — fairness is part of the show, which is exactly what made the 2026 skimming scandal so damaging.
What can be applied
Build loyalty on signals your operation already emits and pay prizes in goods that cost little — but guard the prize pipeline like cash: suspected rigging reverses the trust overnight.
Aftermath
Kura confirmed on 2026-09-05 that an employee had embezzled collaboration prizes and halted the campaign nationwide the next day. It pledged stricter controls (locked storage, multi-person handling, inventory reconciliation), offered a two-day 10% discount — which self-checkouts failed to apply, triggering fresh criticism — and the share price dipped (Chunichi, coki). The regular Bikkurapon, with its ordinary prize pool, kept drawing positive reviews after the collab ended, suggesting the mechanism survived; the scandal raised the bar on how transparently any prize pipeline must be run.
