Alibaba's Cainiao became a logistics giant by not owning trucks or warehouses

the move

China's online market grew faster than anyone could ship it: couriers were fragmented, slow and unreliable. The conventional answer was to build the biggest fleet and the most warehouses. Alibaba did not.

Starting in 2013, Alibaba built Cainiao, a logistics platform that owns almost no trucks or depots. It aggregates and curates about 3,000 partner couriers, fits everything with sensors, and crunches the data to forecast demand, pick warehouse locations and optimise routes. Alibaba took a controlling stake in 2017.

Because it piggybacks on existing infrastructure instead of buying it, Cainiao scales through a volatile market without steep fixed costs, and if one partner leaves, the slack is absorbed quickly. It seeded 80,000+ Cainiao Post pick-up points and set a target of 24-hour delivery in China and 72 hours worldwide.

what came after

Cainiao became Alibaba's logistics arm and pushed back on the asset-heavy model of JD and Amazon. It expanded to Belgium, Malaysia, Russia, Thailand and Dubai without building a warehouse. Alibaba later faced an antitrust probe and Ant's IPO was suspended, but Cainiao's open, partner-based network was designed to absorb those shocks.
