Yunnan Baiyao sold toothpaste on a secret no competitor was legally allowed to know
the problem
A premium toothpaste brand needed a claim rivals couldn't copy or contest
background
Every toothpaste maker fights the same losing battle for a claim that sounds distinctive: whitening, natural ingredients, herbal extracts, a celebrity dentist's endorsement — all of it copyable within a product cycle, because any competitor can read the ingredient list and formulate something similar. A premium claim that a rival can reverse-engineer is a premium claim with an expiration date.
Yunnan Baiyao already held a claim no competitor could touch for a completely different reason: its founding wound-powder formula had been surrendered to the state in 1955 and classified a permanent national secret, one of only two traditional medicine formulas ever given that status — legally undisclosable, not merely undisclosed. When the company relaunched under new leadership in the mid-2000s, it moved that untouchable mystique sideways into toothpaste, selling a bleeding-gum treatment whose active ingredient literally could not be printed on a rival's spec sheet, because no one outside the company was permitted to know what it was.
the move
Yunnan Baiyao's wound-powder formula is one of only two Chinese medicine formulas ever classified as a permanent state secret, undisclosable even to most regulators, since 1956. Rather than confine that mystique to wound care, the company launched a toothpaste in the mid-2000s built entirely around it: a medicinal, bleeding-gum treatment whose active ingredient no rival could name, reverse-engineer, or legally discuss, because the law itself sealed the formula.
the payoff
Yunnan Baiyao toothpaste reached the number-two spot in China's toothpaste market by 2016 and number one by 2019, holding roughly a quarter of the market by value through the early 2020s while priced at about double Colgate. The health-products segment built around it generated on the order of ¥6.5 billion (about $900 million) in 2023–2024 revenue, helping carry the parent company from a fading state pharmaceutical maker to a market capitalization Forbes put around $13 billion.
what came after
Yunnan Baiyao toothpaste became the top-selling toothpaste brand in China by value, and the brand-extension strategy is credited with much of the parent company's turnaround from a declining state enterprise into one of China's most valuable pharmaceutical groups — built on a regulatory classification, not a marketing budget, as the moat.
