Any retail policy — no refunds without a receipt, no cutting the line, no reselling items at a discount not authorized — is only as strong as the frontline employee willing to enforce it against an angry customer in the moment. Standard management practice trains staff on the policy and expects them to hold the line, but holds the actual cost of that confrontation — being shouted at, insulted, sometimes physically grabbed or struck — entirely on the employee, unpaid and unacknowledged. The predictable result is staff who quietly avoid enforcement whenever they can, because absorbing abuse for a company rule with no compensation is a bad trade for the individual even when it's the right call for the business.

The Chinese supermarket chain Pangdonglai, already known for unusually generous frontline compensation and shorter working hours than the retail norm, priced that specific cost directly. It created a '委屈奖' ('grievance bonus'): a cash payment, publicly disclosed by case, to any employee whose personal dignity was violated — verbally abused, physically struck, or otherwise mistreated — while doing their job correctly, whether by a customer or by another employee. Payouts ranged from roughly 500 to 30,000 yuan depending on severity, decided and disclosed case by case rather than left as a vague HR promise.

Instead of asking staff to simply tolerate abuse as an unpriced cost of frontline work, Pangdonglai made the abuse itself the trigger for a specific cash payment — turning a previously invisible, unpaid cost that employees bore silently into a visible, budgeted, disclosed transaction the company took responsibility for.

Between January and October 2025 alone, Pangdonglai disclosed roughly 359,000 yuan paid out across 33 documented cases affecting 53 employees, with individual payments as high as 30,000 yuan for a case where a store employee was struck and repeatedly hit with a phone while intervening in a customer altercation — payouts and case details made public rather than settled quietly.

The 'grievance bonus' has been widely covered in Chinese business and retail media as a distinguishing feature of Pangdonglai's employee-treatment model, credited alongside its other labor practices for the company's unusually low staff turnover and outsized customer loyalty in China's retail sector, and at least one competitor (Xibei) introduced a comparable grievance-bonus policy after Pangdonglai's practice drew public attention.
