By the mid-1990s, Apple's Newton and rival pen computers like the EO Personal Communicator had tried to win the handheld category by matching desktop computers feature for feature — full handwriting recognition, fax and network capability, expandable memory — and had collectively cost investors roughly a billion dollars in failure. Jeff Hawkins, a Grid Systems and Palm Computing engineer, carried a block of wood in his pocket for months, pretending to check a calendar or jot a note on it, timing how long routine tasks would take on an imaginary device stripped to almost nothing.
The industry's answer to the Newton's failure was to fix the execution — better handwriting software, faster processors, more memory — while keeping the same ambition of a pocket computer that replaced the desktop. Hawkins concluded the ambition itself was the defect: a handheld used in short, frequent bursts needed to do far less than a machine used in long sessions, and every feature added to compete with a desktop was pulling the product away from what people actually reached for it to do.

The Newton's failure read to most of the industry as an execution problem: better handwriting recognition, faster chips, more built-in capability would eventually make a full pocket computer work.
what they saw
Hawkins saw a handheld isn't used like a computer — picked up for seconds, not sessions — so chasing desktop-class features optimized for the wrong use pattern entirely. He needed a tool that did a few things fast.
the move
The PalmPilot, launched by Palm Computing in March 1996, dropped network connectivity, deep handwriting recognition and general-purpose computing entirely. It kept a stylus, a simplified 'Graffiti' single-stroke alphabet, and one-button synchronization that copied contacts and calendar entries to a desktop PC — positioning itself explicitly as an accessory to a computer, not a replacement for one.
why it works
By cutting scope down to calendar, contacts and notes, and outsourcing everything else to one-button sync with a PC, the PalmPilot removed the two things that killed the Newton: the cost of powerful-enough hardware, and the cognitive load of a general-purpose interface. What was left fit both the pocket and the way people actually used pocket time.
the payoff
US Robotics sold about a million PalmPilots in the first eighteen months, one of the fastest-selling electronics products ever.
where it breaks
It depends on a genuinely more capable companion device already being in the user's life to absorb the functions you cut — a companion device with nothing to sync to just becomes a crippled standalone product. It also needs the restraint to keep saying no as competitors' spec sheets grow.
what came after
The PalmPilot set the template — do less than the computer it pairs with, sync seamlessly, stay pocket-sized — that later shaped the BlackBerry, the iPod and ultimately the smartphone's app-based simplicity over general-purpose computing.
