Jacquard punched a master weaver's pattern onto cards so any operator could run it

A complex silk pattern took a master weaver and a 'draw boy' who spent years learning to hand-pull the right threads

A complex brocade pattern lived entirely in the trained hands and memory of the weaver and the assistant who pulled the warp threads for each pass. Producing it at any scale meant training more drawboys through a long apprenticeship, and every finished bolt of cloth depended on that one team's memory staying error-free across thousands of repetitive, exhausting passes.
Earlier inventors — Bouchon, Falcon, Vaucanson — had each tried mechanizing part of the pattern-selection process, with punched paper or a rotating cylinder standing in for the drawboy's memory. None of their machines were reliable or simple enough to replace a trained team outright, so mills kept relying on skilled labor that took years to grow and could not be shipped anywhere.
what everyone would do
The standard answer to a shortage of master weavers was to train more of them: lengthen the guild apprenticeship, pay to retain skilled drawboys, or accept that output was capped by however many trained hands the mill had.
what they saw
Jacquard saw a complex weave pattern isn't really a skill in a person's hands — it's information. Punched as holes in a card, any operator could run a master's exact pattern without learning to weave.
the move
Jacquard combined and refined these earlier mechanisms into a single practical loom attachment in 1804: a chain of punched cards, one per weft row, whose pattern of holes mechanically selected which warp threads a hook would raise. The master weaver's pattern-making skill now lived in the cards themselves — an operator with no design training could produce the exact same complex brocade a master would, simply by feeding in the right deck.
why it works
A drawboy's years of training existed only to let him correctly recall and execute one weaver's pattern by hand, row after row, without error. The punch card did that recalling instead — its physical holes were the pattern, externalized and durable — so the operator's job shrank to loading cards and running the loom. Because the card held the design rather than the operator's memory, one master pattern-maker's work could be copied and shipped to thousands of looms at once.
the payoff
By 1812 France had 11,000 Jacquard looms; by 1834 Lyon alone had 30,000, each instantly reproducing skill that once took years to learn.
where it breaks
It only works when the expert skill is genuinely a fixed, describable sequence rather than real-time judgment under changing conditions — a punch card cannot adapt mid-row the way a skilled weaver corrects for a broken thread. It also provoked a predictable backlash: Lyon's silk workers, seeing their training made portable and therefore replaceable, rioted and burned looms and attacked Jacquard himself in 1801.
what came after
The punched card became the direct template for Hollerith's census tabulator and, through it, for programmable computing generally — the mechanism built to move a weaver's skill into a portable card outlived the textile industry that produced it.
