Heinz turned closed restaurants' shutters into billboards in the chef's own voice

the problem

Tomato sauce reaches only ~30% of Chinese households, and home cooks who skip it assume Heinz cannot make Chinese food

background

In China, tomato sauce (ketchup) penetration is roughly 30% — only about 30 of every 100 families have it in the kitchen. The reason is cultural, not a taste failure: Chinese home cooks prepare Chinese dishes and do not believe a Western ketchup brand has a place in them. Faced with that belief, a standard push tactic — food-science demos, advertising to mothers, e-commerce discounts — argues with a habit, and arguments lose against a stone assumption.

The moment that actually matters for the behaviour change is Chinese New Year, when families gather around home-cooked food. And that is precisely when thousands of roadside family-run restaurants (家常菜馆) shut for the holiday, pull down their metal roller shutters, and leave behind only a handwritten notice of when they will reopen.

what everyone would do

Reach the non-buying Chinese home cook with standard food-marketing: commercials showing Heinz in Chinese dishes, cooking demos, influencer stunts, or price-led promotions during the holiday shopping surge. All of them argue with a settled habit and all of them either cost a fortune in media or are ignored, because a brand telling a cook that its sauce belongs in her wok is exactly what she doubts.

what they saw

Heinz saw that the person a Chinese cook trusts to say a sauce cooks Chinese food is not a brand but the chef of the local restaurant she eats at. And the one crowded chance to say it is the moment those places close — a closed shutter draws every local's eye, and nobody treats it as billboard space.

the move

For that week, Heinz turned those closed shutters — normally dead, blank metal nobody looks at — into thousands of its own billboards, each written in the shutter-shop owner's voice: 'Boss went home for New Year! Want my sweet-and-sour spare ribs? Make them at home yourself, with Heinz.' The shuttered local restaurant thus became the endorser of Heinz to its own regular diners, revealing 'the chef's secret': Heinz can make real Chinese food.

why it works

The closed shutter converts a competitive disadvantage into an unmissable, trusted ad exposure. First, it is media that cannot be skipped: the moment a neighbourhood restaurant pulls its door down is a shared visual event, and the shuttered facade stares at every returning customer. Second, the voice is the one voice a sceptic believes: an actual local restaurant telling its own diners it cooks with Heinz — an endorsement no price ad can buy and no carve-out can deny. Third, timing is punishment-free: because the shutter is only unreadable while the shop serves food, the ad appears exactly when the family is about to cook the holiday meal, then disappears when the shop reopens.

the payoff

It won a Bronze Media Lion at Cannes 2025. By the entrant's own report it drew social attention and a 'certain degree of growth' in lower-tier penetration.

where it breaks

It fails where there is no shared ritual that empties a visible retail street — a market that never closes for a season, or where shops' identifiers are anonymous chains rather than local owner-run names. It needs a product whose story is 'the absent expert endorses me', so it does not work for commodities or for brands in a category that has no trusted gatekeeper. And the payout is soft: with no hard sales number behind the idea, the case survives on award credit and on the brand staying willing to spend ad-budget money where no one measures impressions.

what came after

The award marked a low-cost, street-level Chinese campaign winning an international craft prize, and pointed at a durable play: any brand whose shoppers briefly disappear for a cultural ritual can borrow the closed shop as its loudest moment.
