#303 2016 · Ant Forest (蚂蚁森林, Alipay / Ant Group) · Fintech / environmental behaviorattack-invisible-cost

Instead of asking users to log their own good environmental behavior, Alipay just watched what its own payment data already knew they were doing, and turned it into a tree-planting game played with friends.

the problem

sustaining a beneficial behavior usually requires people to self-report it, and self-reporting is exactly the step most people won't bother with

background

Environmental and pro-social behavior programs almost always ask participants to log what they did: track your steps, report your recycling, confirm you took public transit. That extra step of self-reporting is friction, and friction is where most participation drops off, whatever the underlying incentive on offer.

Alipay, China's dominant mobile payment platform, already recorded exactly the kind of everyday transactions that constitute low-carbon behavior — paying a utility bill online instead of in person, buying a public transit card through the app, booking a hospital appointment online instead of driving to queue in person — without ever asking a user to report anything as an environmental act.

the move

Launched in August 2016, Ant Forest automatically converted transactions already flowing through Alipay into 'green energy' points with no separate logging step required, growing a virtual tree in the app as a user's points accumulated. Once a virtual tree matured, Ant Group's foundation partners planted a real tree, mostly in desertification-prone regions of northern China, on the user's behalf. A social layer let friends see and 'steal' small amounts of each other's collected energy, turning a passive accounting exercise into a habitual, competitive daily check-in.

the payoff

Ant Forest reached over 200 million users within its first five months and, by August 2024, had drawn more than 700 million participants who collectively generated 37.68 million tons of tracked carbon-energy points, funding the planting of 548 million real trees across 24 Chinese provinces, concentrated in the 'Three-North' shelterbelt afforestation zone. Ant Group pledged ¥4.18 billion to the underlying tree-planting program over eight years, of which roughly ¥630 million was paid out as direct labor income to the rural workers who did the actual planting, alongside more than 4.2 million labor-day opportunities created in those communities.

what came after

Ant Forest is cited internationally, including recognition from the United Nations Environment Programme, as a model for converting existing transactional data into environmental incentive design rather than building a new self-reported tracking system from scratch, and its friend-based 'energy stealing' mechanic is studied in behavioral-design circles as a case of turning an individual environmental action into a habitual social game.
