Traeger turned a heating technology into a grill — and made the fuel proprietary

背景
By the 1980s outdoor cooking was a mature, two-option market: charcoal (flavour, but fiddly and inconsistent) and gas (convenient, but no wood flavour). Competing meant building a slightly better version of one of them against entrenched incumbents. Meanwhile, in an unrelated industry, pellet stoves burned compressed wood pellets fed by a motorised auger to produce clean, controllable heat — a technology built for warming houses, with no connection to cooking.
Joe Traeger, an Oregon heating contractor and barbecue enthusiast, was positioned to see across the two worlds: the auger-fed pellet mechanism could deliver exactly what neither charcoal nor gas could — real wood smoke with thermostatic control.

Traeger adapted pellet-stove technology into a grill: a motorised auger feeds wood pellets into a firebox, giving genuine wood-smoke flavour with the set-and-forget temperature control of gas — a combination neither incumbent could offer, which created a third barbecue category rather than a better entry in an existing one. He patented the design in 1986 and held the pellet-grill market essentially alone until the patent expired in 2006. The second half of the design is that the grill runs on wood pellets — a consumable the company sells, along with proprietary rubs and sauces — so each grill sold becomes a recurring pellet customer, the razor-and-blades structure built into the cooking method itself rather than bolted on.

Cross-industry transplant sidesteps the settled tradeoff instead of trading within it, so the product isn't a better charcoal or gas grill but a different proposition incumbents can't match without redesigning around a technology they don't have — and the patent converted that head start into two decades of category ownership. The consumable structure follows from the mechanism rather than being imposed: a pellet grill physically requires pellets, so recurring purchases are inherent, not a lock-in customers resent, and each grill installed becomes an annuity that funds the brand's expansion into rubs, sauces and accessories.

Consumable lock-in evaporates when the consumable commoditizes — after Traeger's patent expired in 2006 the market filled with competitors and generic pellets, so the recurring revenue depends on brand preference rather than necessity. Category creation also means bearing the whole cost of educating buyers, and a transplanted technology can carry unsuitable baggage from its origin industry (cost, complexity, power requirements) that limits the addressable market.
