JVC gave away VHS to rival manufacturers to beat Sony's closed Betamax on volume

问题

JVC's VHS launched a year after Sony's Betamax, with far less capital and marketing muscle to out-spend Sony

背景

Sony launched Betamax in 1975 with real technical advantages and the marketing muscle of the country's best-known electronics brand. JVC's VHS reached shops a year later, in 1976, without anything close to Sony's resources to build factories, run advertising, or win a shelf-space fight store by store. Sony's strategy for Betamax was to keep manufacturing in-house and license the format sparingly, treating the hardware itself as the profit center and the format as proprietary territory it intended to control the way it controlled its other product lines.

JVC's parent, Matsushita, and JVC itself did not have Sony's balance sheet to fight that battle head-on, and a format war decided purely on manufacturing scale and marketing spend was one JVC was positioned to lose.

换别人会怎么做

The available response was to match Sony format for format and outspend or out-engineer Betamax directly — a fight over marketing budgets and factory capacity that a smaller, later entrant could not win.

他们看到了什么

Owning the format exclusively capped VHS's growth at JVC's own factory output. Licensing it away turned every competitor who adopted VHS into unpaid production and sales capacity working against Sony.

那一手

JVC licensed the VHS format freely to competing manufacturers — Panasonic, Hitachi, Sharp, Mitsubishi, Akai and, eventually, RCA — letting rival companies build and sell their own VHS-format machines rather than keeping production to itself, while Sony kept Betamax manufacturing tightly controlled.

为什么管用

The mechanism works because a format's value to a buyer is largely about how many other people also chose it — more titles, more accessories, more repair shops, more resale value — so the format that spreads across the most manufacturers wins on adoption even if no single machine is the best available. Licensing broadly converts what looks like giving up a monopoly into recruiting an army: each new licensee adds shelf space, price competition, and marketing reach that JVC did not have to fund itself.

值了多少

VHS held about 90% of the US VCR market by 1987; in 1988 Sony itself began building VHS decks under license from JVC.

什么时候会失灵

It fails where the format owner needs to capture most of the value through hardware margins rather than through complementary sales, or where quality control across many licensees degrades the format's reputation faster than volume can build it. It also requires genuine openness — a nominal license that competitors distrust, or terms so restrictive few take them up, produces none of the network effect the strategy depends on.

后来呢

The Betamax-VHS war became the standard business-school case for why an open, widely licensed standard beats a technically comparable closed one whenever adoption compounds through network effects, and the same logic was consciously replayed in later format contests from DVD to Blu-ray licensing strategy.
