Room air-conditioner demand in China is brutally seasonal: dealers place the bulk of their orders in the few months before summer, driving factories to scramble for peak capacity from April through August while machinery and cash sat comparatively idle from September through March. For a manufacturer, this meant either building enough factory capacity to cover the summer rush and letting it sit underused most of the year, or under-building and losing sales when the season hit — with working capital tied up unevenly across a boom-and-bust production calendar either way.

Gree, still a mid-sized player in the mid-1990s air-conditioner market and freshly organized around a 'big distributor' (大户) channel system, faced this seasonality with less balance-sheet cushion than larger rivals. The conventional response was to borrow against the off-season and staff up hard for the rush; Gree's newly appointed sales head, Dong Mingzhu, instead looked at the dealers' own idle off-season cash.

In 1995, Gree introduced an off-season rebate: dealers who paid cash and took delivery of air conditioners during the slow months, before Gree itself needed the cash or the warehouse space filled, received a price advantage over dealers who waited for peak season and paid interest back on their early capital at year end. The scheme reversed the normal seasonal cash flow — instead of Gree financing idle capacity through debt and dealers financing nothing until the moment of sale, dealers effectively pre-financed Gree's off-season production with their own capital, in exchange for a guaranteed discount and priority stock ahead of a season Gree knew would sell out.

Off-season collections jumped 3.4x over the prior year to roughly 1.1 billion yuan, according to Dong Mingzhu's own account, giving Gree working capital to keep factories running through the off-season and stock built ahead of demand instead of scrambling to meet it. Over the following years the policy tied dealers financially to Gree ahead of competitors reaching them, and outside financial analysis of Gree's channel later found the mechanism drove a sharp structural shift in inventory: Gree's inventory-to-assets ratio fell from roughly 39% to 14% and its finished-goods share of that inventory from about 81% to 54% between 1999 and 2003, as stock effectively migrated from Gree's own balance sheet onto its distributors'. Gree's revenue grew at a 22.3% compound annual rate from 2000-2004 against an industry average of roughly 2%.
